Governance Framework for a Global Organization

Context
A global professional services organization had grown quickly across multiple regions but operated without a unified governance model. Decision rights were inconsistent, accountability was blurred, and meetings often focused on reporting rather than action. The leadership team needed a structure that balanced agility with oversight — one that empowered regional leaders while maintaining global cohesion.

Challenge
Create a scalable governance framework that could align executive decision-making, improve speed of execution, and clarify ownership across functions and geographies.

Approach
I led a full review of governance practices, interviewing senior executives and analyzing decision flows. We mapped key friction points in accountability and designed a layered governance model:

  • Strategic layer for executive decisions and long-term direction.

  • Operational layer for cross-functional coordination.

  • Tactical layer for execution, ownership and reporting cadence.

We developed templates for board and leadership meetings, standardized charters, and set up a decision-tracking process that linked priorities to measurable outcomes.

Outcome

  • Reduced leadership decision-cycle time by 35%

  • Increased transparency across regions and functions

  • Elevated accountability, with clearer ownership at every level

  • Created a repeatable model now used as a blueprint across business units
